Measuring AI Readiness: A Five Pillars Assessment Framework
Most organizations approach AI readiness as a technology question. They inventory their cloud infrastructure, evaluate vendor tools, and ask whether their data pipelines are "good enough." These are reasonable questions, but they miss the point entirely.
In my 2023 doctoral research, I studied 46 enterprises successfully using AI across a variety of industries, and from this work, five pillars emerged, not as theoretical constructs, but as patterns observed across organizations that had actually succeeded. The Five AI Success Pillars assessment framework operationalizes these findings into a diagnostic that transformation leaders can use today.
Why Traditional Readiness Assessments Fall Short
The typical AI readiness checklist focuses on technology maturity and data quality. These matter, but they account for only one of the five dimensions that predict success. Our research found that organizations scoring high on technical readiness but low on cultural readiness were no more likely to scale AI than those starting from scratch.

The gap is clear: traditional assessments measure capability while ignoring capacity. An organization can have world-class data infrastructure and still fail at AI adoption because its teams operate in silos, its culture punishes experimentation, or its leaders cannot articulate how AI connects to business value.
The Five Pillars Assessment Structure
The assessment is a 25-question diagnostic, five questions per pillar, designed to surface the real blockers hiding beneath surface-level readiness. Each pillar maps directly to a chapter in the research1.
Pillar 1: Business Value Creation
AI does not typically fail because of technological limitations; it fails when organizations neglect to connect AI initiatives to real and measurable business value. The assessment probes three categories: operational efficiency, revenue growth, and enhanced customer experiences.
Questions target whether leaders can articulate specific, measurable outcomes they expect from AI, not aspirational statements, but concrete metrics tied to business objectives.
Pillar 2: Customer-Centricity
Customer-centric AI ensures that AI is designed to enhance customer interactions, personalize experiences, and build long-term relationships, not just automate processes. The assessment measures how deeply customer needs inform AI initiative selection.
Pillar 3: Collaborative Teams
Cross-functional teams are 60% more likely to scale AI successfully2. The dissertation finding that siloed teams consistently underperformed is the most direct 1:1 mapping from research to pillar. Assessment questions surface collaboration patterns, decision-making structures, and whether AI initiatives have cross-functional sponsorship.
Pillar 4: Building a Culture
AI thrives in environments that embrace experimentation, not perfection. The assessment asks a provocative question drawn from the research: "Do you only count ROI when something works perfectly, or are you capturing the value of what you have learned when it does not?"
Pillar 5: Data as Strategic Asset
If culture sets the tone for AI, data sets the pace. The assessment reframes data from a technical barrier to overcome into a strategic asset that creates competitive advantage. Questions probe data governance, cross-functional data sharing, and whether data strategy is owned at the executive level.
Scoring and Interpretation
Results map to four AI adoption stages that correspond to phases of the AI Performance Flywheel:

When individual pillar scores vary widely, say a 4.5 on Data but a 1.8 on Culture, it indicates that the organization's AI capability is bottlenecked by its weakest dimension. No amount of data excellence compensates for a culture that fears experimentation.
Group vs. Individual Assessment
The assessment can be completed as a group exercise or individually. When done individually, the divergence between team members' responses is itself a diagnostic signal. If the CIO rates Collaborative Teams at 4.5 but the Head of Marketing rates it at 2.0, that gap tells you more about organizational readiness than either score alone.
This approach draws on the principle of Speed with Rigor: launch AI initiatives with a sense of urgency but ensure they are well-designed, thoughtfully implemented, and aligned with measurable outcomes3.
